Short answer
Hire a freelancer for one clearly defined skill and a small budget. Hire an agency when the work spans design, build, content and media and you need it coordinated without managing it yourself. Build in-house once monthly spend is large and consistent enough that a full-time salary is cheaper than a retainer, and keep an agency for specialist work.
How the three compare in practice
The real difference is coverage and continuity, not hourly rate.
- -Freelancer: lowest cost, deepest single skill, no cover during holidays or illness, you do the coordination.
- -Agency: multiple skills under one scope, faster to start, built-in cover, higher monthly cost than one freelancer.
- -In-house: highest fixed cost, best product knowledge, slow to hire, narrow skill set per hire.
- -Hybrid: in-house owner of the channel plus an agency for design, build and creative volume.
A simple decision rule
If your project needs more than two disciplines at once - say design, development and paid media - a single freelancer will become the bottleneck. If it needs one discipline, an agency is overhead you do not need. We tell prospects this openly, and we have recommended freelancers to businesses whose scope did not justify a studio.
In short
- 01One discipline, small budget: freelancer.
- 02Several disciplines, coordinated: agency.
- 03Large, steady spend: in-house core plus specialist agency support.
